Introduction
What is PLT?
The Project Lifecycle Tracker (PLT) is a zero-dependency, locally-hosted portfolio management dashboard purpose-built for intra-logistics and warehouse automation projects — MDR conveyors, AMR fleets, sorter systems, WMS integrations, ASRS installations, and similar Dematic/Vanderlande-style deliveries.
It replaces fragmented spreadsheets with a single system of record: stage-gate tracking, EVM, commissioning sign-off, FMEA, resource capacity, and financial roll-ups — all in one interface with role-based access for PMO, Finance, Engineering, and Executive stakeholders.
System Architecture
- Server: Python standard library only —
http.server,sqlite3,secrets. No external dependencies. - Database: SQLite with WAL mode. All project data persisted in
ppm.dbalongside the application files. - Frontend: Single-page app served from
index.html+app.js+styles.css. All gzip-compressed on the fly. - Auth: Session-token based with PBKDF2-SHA256 password hashing (10,000 iterations). Tokens stored in
sessionStorage— cleared on browser close.
python server.py from the dist-demo directory. Navigate to http://localhost:86. Run python seed_sample_data.py once to populate 6 sample projects with realistic commissioning data.

Authentication & Login
Logging In
- Navigate to
http://localhost:86— the login screen appears. - Enter your Username (or email) and Password.
- Optionally check Remember Me to persist credentials in
localStorage. - Click Sign In. On first admin login, you may be prompted to reset the default password.
- The dashboard loads with fresh data from the server. Stale local cache is cleared automatically on every login.
Authentication Methods
| Method | How | When to Use |
|---|---|---|
| Direct Login | Username + password on landing screen | Standard daily use |
| Server SQL Account | Use the assigned email and password | Role and session are validated by the SQL-backed server |
| Team Member Login | Click Team Login in header | Non-admin team members using email/password |
| Remember Me | Checkbox on login form | Single-user shared workstation |
Switching Roles
Users assigned multiple roles can switch via the role selector in the profile widget. The UI re-renders immediately to match the permissions of the selected role.
Navigation Overview
The left sidebar provides access to all 13 primary views. The currently active view is highlighted with a cyan accent. Click any nav button to switch views instantly — all data is already in memory after initial load.
Theme Toggle
Click the moon/sun icon in the top-right header to switch between Dark Theme (default) and Light Theme. The preference persists across sessions.
Save Status Indicator
A status chip in the header shows the current save state:
| State | Meaning |
|---|---|
| Unsaved Changes… | Edits made and not yet written to the database |
| Saving… | Write in progress — do not close the tab |
| Saved | All changes persisted to SQLite |
| Save Failed | Server error — check the console and retry |
Changes auto-save with an 800 ms debounce. Click the explicit Save button on each workspace sub-tab for an immediate write.
Dashboard
The Dashboard is the portfolio command centre. It renders KPI cards, four interactive charts, filter controls, and a project quick-card grid — all from in-memory data for instant paint.
KPI Cards
Six cards summarise the current portfolio state. Each card is clickable and triggers a filtered drill-down view.
Dashboard Charts
| Chart | Type | What It Shows | Export |
|---|---|---|---|
| Products by Lifecycle Stage | Bar | Count of projects at each stage gate | lifecycle-stage-allocation.pdf |
| Strategic Project Health | Doughnut | Distribution across Green / Amber / Red health | strategic-project-health.pdf |
| Resource Workload vs. Capacity | Line (dual axis) | Weekly available vs. allocated hours | resource-workload-vs-capacity.pdf |
| Risk Level Heatmap | Polar area | Risk concentration by severity band | risk-level-heatmap.pdf |
chart.update('none')) rather than destroy-and-recreate on each filter change. This eliminates flicker. Capacity data loads asynchronously and refreshes charts without blocking the KPI cards.
Filters
- Department — Filter to a single department
- Priority — High / Medium / Low
- Status — Workflow status: Proposed / Approved / Completed / etc.
Filter state persists while navigating between views. Click Clear Filters to reset all three dropdowns and any drill-down state simultaneously.
Configurator & Digital Twin
The Configurator & Digital Twin view combines an HTML configurator library with a multi-layer system visualization for physical automation equipment. Use Configurator Library for uploaded product tools and Digital Twin Map for engineering-layer visibility:
- All Layers — Composite view of all systems (default)
- Mechanical Layer — Conveyor structures, sorters, ASRS racks
- Electrical Layer — Power distribution, motor drives, sensors
- Firmware Layer — PLC logic, motion controllers, safety relays
- Software Layer — WMS, WCS, AMR fleet management, interfaces
The Play/Pause Simulation button activates a live throughput simulation counter — useful for capacity modelling presentations and Emulate3D stage-gate evidence.
Intake
The Intake module is where new project proposals enter the system. Users with PRODUCT_OWNER or PMO roles can raise a proposal capturing the business case, strategic alignment, estimated budget, sponsor, and target dates before routing to PMO review.
Once submitted, the proposal appears in Lifecycle & Gates at the Business Case stage with a PROPOSED workflow status, awaiting gate approval to become APPROVED.
Lifecycle & Gates
Every project moves through a 7-stage lifecycle gate model. Gate approvals are controlled by the Approval Authority Matrix. Checklist completion is required before a gate can be signed off.
| # | Stage | Typical Activities | Gate Output |
|---|---|---|---|
| 1 | Business Case | ROI analysis, sponsor sign-off, preliminary scope | Feasibility approved |
| 2 | Concept & Feasibility | Technical concept review, risk assessment, resource estimate | Concept approved |
| 3 | Design | Detailed engineering design, BOM draft, simulation | Design frozen |
| 4 | Develop / Procure | Software development, equipment procurement, vendor management | Build-ready |
| 5 | Pilot / Test | FAT, integration testing, safety sign-offs, punch list | FAT passed |
| 6 | Deploy / Commissioning | SAT, site installation, go-live ramp-up, KPI validation | SAT signed off |
| 7 | Closure | Lessons learned, documentation handover, warranty handoff | Customer sign-off |

Database Backup & Restore
Physical backup: copy ppm.db + ppm.db-wal + ppm.db-shm from the dist-demo directory. Application backup: use Download Database JSON in Admin ? Database Management.
Performance & Auto-Sync
The June 2026 release included a full performance overhaul. Key benchmarks on the current build:
/api/db payloadapp.js downloadAuto-Sync Behaviour
- On login — stale localStorage cache cleared; fresh data fetched from
/api/db - On window focus — background sync fires immediately when you switch back to the browser tab
- Every 120 seconds — periodic background sync. Charts update only if data actually changed (hash-checked)
Compression
All API responses and static files are served with gzip compression when the browser sends Accept-Encoding: gzip. Compressed files are cached in memory after first read — repeated requests for app.js serve from the in-memory gzip cache with no disk I/O.
